Inventory Operations
Published August 25, 2026. Variance review protects the receiving record from being silently rewritten to fit the invoice. In a cannabis dispensary, a small administrative gap can affect a customer interaction, a product record, a cash decision, or the next shift's ability to act. This guide describes a bounded operating method. It does not replace legal, medical, tax, security, employment, or regulatory advice. Keep decisions with the role authorized to make them.
Begin by writing the event in plain language: a receiving count, invoice, or supplier notice conflicts with the order. Do not begin with a conclusion such as “resolved” or “not an issue.” Record what was observed, when it was observed, where the supporting record lives, and who first handled it. A useful record names order line, receiving evidence, invoice line, variance type, and decision owner. If one of those fields is unavailable, mark it as missing. A blank is safer than a confident guess because the next reviewer can see the limit of the evidence.
A sound review compares the claim with its source. If a staff member says an order was handed over, the review should identify the handoff record that supports that statement. If a product field was changed, the reviewer should identify the request and the approval that allowed the change. If the source does not support the claim, keep the item open or route it to the person who can decide with the available evidence. Do not repair the record by copying the conclusion into the source field.
The first review should answer a narrow question: what happened to the affected record? For this workflow, a received quantity or price differs from the approved order. That condition may have several causes, and the record should not choose among them before the available evidence has been checked. Preserve the original value, message, reading, count, or request. Add the reviewer's interpretation in a separate field. This keeps the source observation available if another authorized person reaches a different conclusion.
The customer-facing part deserves its own check. Read the message, status, receipt, response, or explanation as the customer would have received it at that time. Ask whether it promises an action the internal record does not show. Also check whether it exposes information that the customer did not request or that the staff member was not authorized to disclose. Keep this check factual. The purpose is to find a mismatch, not to create a polished story after the event.
Assign the working record to the purchasing or receiving lead, but do not turn assignment into approval. The owner gathers evidence, keeps the queue moving, and names the next decision. The authorized decision-maker determines whether the item can proceed, needs containment, requires correction, or must remain open. A manager's later memory is not a substitute for a time-stamped handoff. Use a simple status vocabulary and define each status so two shifts do not use the same word differently.
Measure the queue with a defined period and denominator. For this workflow, useful measures include lines with variances, unresolved credits, repeat supplier discrepancies, and time to close. Separate unmonitored periods from zero-event periods. A low count can mean fewer events, a changed process, or missing records. A high count can mean better detection rather than worse work. Report the population, exclusions, and source beside the number. That context prevents a dashboard from turning an incomplete record into a performance claim.

When evidence is incomplete, record the exact missing field, the source expected to provide it, the person responsible for obtaining it, and the next review point. Temporary containment may be reasonable, but describe it as containment. It does not prove that the underlying condition has been corrected. If two systems disagree, preserve both values and state which one governs the immediate action. The owner can then resolve the source conflict without losing the first observation.

Watch for repeated exceptions by location, shift, channel, product record, vendor, device, or handoff point. A repeated pattern may call for a training change, a form change, a clearer owner, or a source-system correction. Do not infer a cause from frequency alone. Compare the event record with the actual workflow and ask the responsible owner whether the proposed change fits the evidence. Keep the improvement separate from the individual record so a process fix does not erase historical facts.

The closeout should state what was decided, who made the decision, which evidence supported it, what remains unknown, and whether another review is required. If the item is carried forward, include the next owner and date. If it is corrected, retain the original value and the correction reason. If it is rejected, preserve the request and the reason for rejection. A short, specific closeout is more useful than a broad statement that the matter was handled.

For a cannabis dispensary, this discipline matters because administrative records sit between service and control. The record should help the next person act without claiming that it proves more than it does. Keep customer service, product handling, cash, privacy, facilities, and compliance decisions within their proper role boundaries. Variance review protects the receiving record from being silently rewritten to fit the invoice. A bounded record, a visible owner, and an explicit decision give the workflow a reliable stopping point.
